Managing in the Present

Present Tenses

Focus: time management and current problems facing a service company

Management themes

Read the following text and then discuss the questions

Time management has become one of the key issues of the second half of the twentieth Managers, grappling with work pressures and deadlines, have come to recognise that time is a precious commodity to be "saved", "gained", and not "wasted" or "lost". But if time is a commodity, how then can we best describe, measure and manage it?

To describe and manage it, imagine a line that goes back to the beginnings of creation and continues into the mists of the And on that line are a number of significant marks-these separate the past from the present from the And within each time zone-past, present and future-we can differentiate1 periods of time from points of For example, the 1980s gave us a period of rapid economic growth; black Monday was a point of sudden financial

How can this brief analysis help the international manager? Firstly, there is the link between past, present and In other words, historical performance should be a guide to the future, and the present ought to represent last year"s So change-that which normally differentiates3 any two periods on our continuum-can be seen as a gradual evolution rather than a dramatic

Secondly4, the use of a time-planning system, on which key points and periods are plotted, enables managers to organise5 their activities so that bottlenecks6 can be avoided and deadlines can be So stress, where the jobs to be done exceed the available time, can be reduced to an acceptable and productive

Discussion

Does your organisation7 live in the present? Does it change with the times?

Do you work in a stressful environment? Do you think that time management can reduce stress?

Listening

You are going to hear an extract from a meeting between Brian and Pete, the three partners of Softsys, a small company supplying business The company was established two years ago and after a period of rapid growth is trying to consolidate8 its market

B: We have to start managing the business-rather than letting it manage So what can we do about it?

A: Well, the first thing we can do is to start I mean up to now we have done everything by intuition, but I"d like to know where we plan to be five years from

B: That"s good-a long-term OK, Pete, are you prepared to start working on it?

P: I can make some notes and circulate Then we can discuss

A:

P:

A: Now what about roles? I mean I know that we each have got our own specialist functions within the organisation and that we also function pretty well as a team, but perhaps we need a

P: You mean like a managing director?

B: Yes, but I thought our philosophy was to keep a flat management

A: Yes, I accept that we don"t want to create a hierarchy9, but I still think that it can help us if we choose a managing partner who has overall

P: Yes, I really don"t think that will harm the relationship between us and I agree that it can help us to run the company more

B: Well, I am not totally convinced, but I"m willing to be As you two are keen on the idea, why don"t you prepare a paper about what the management structure would be and the functions of the managing partner?

A: Well, I"d like to have a go at I"ll prepare some notes and circulate Then we can discuss them at our next If that"s OK with you, Brian?

P: Yeah, fine by

B: Well, we"ve talked about planning and Now, what about improving the organisation? I think we need to look at how we can organise ourselves

A: Well, having a managing partner should

B: Of course, but we need to look at our own roles,

B: Yes, first the areas where each of us has the main responsibility and then the areas where we are involved, but not primarily Take purchasing, for We need to buy in goods-everything from machines down to We buy in machines when a customer has placed an order and then we check cashflow and consult the But we buy the smaller items without any

A: Oh, come on, we always discuss major purchases and the minor12 ones are made when we need We can"t consult with each other for every bit of cable we

B: I know we can" But that"s exactly why we need one person with responsibility for authorising Then we can consistently check where we can get the best value for money by putting one person in And that person can reconcile the purchases made against the invoices13 that come It"s simply a matter of streamlining the system-which must be in everyone"s

A: So, what do you suggest?

B: Well, I think we should each make a list of the major functions within the We"ve talked about Then there"s sales and after-sales

P: and

B: Yes, and Well, I"d like to see one person with primary responsibility for each area, just as we said for And the others may have secondary responsibility for that So, I propose that I draw up a list of the primary areas or activities that we need to carry out, and then at the next meeting we decide who will have the primary responsibility for I"m sure it"ll streamline15 our

A: So, where does that leave us?

P: With some homework to do and some key issues to discuss at our next By the way, when are we meeting?

A:好。

The Negotiating Table:

You can negotiate virtually Projects, resources, expectations and deadlines are all outcomes of Some people negotiate deals for a Dr Herb Cohen is one of these professional talkers, called in by companies to negotiate on their behalf . He approaches the art of negotiation as a game because, as he is usually negotiating for somebody else, he says this helps him drain the emotional content from his He is working in a competitive field and needs to avoid being too Whether he succeeds or not, it is important to him to make a good impression so that people will recommend

The starting point for any deal, he believes, is to identify exactly what you want from each More often than not, one party will be trying to persuade the other round to their point of Negotiation requires two people at the end saying ‘yes”. This can be a problem because one of them usually begins by saying “no”. However, although this can make talks more difficult, this is often just a starting point in the negotiation Top management may well reject the idea initially because it is the safer option but they would not be there if they were not

It is a misconception that skilled negotiators are smooth operators in smart Dr Cohen says that one of his strategies is to dress down so that the other side can relate to Pitch your look to suit your You do not need to make them feel better than you but, For example, dressing in a style that is not overtly expensive or successful will make you more People will generally feel more comfortable with somebody who appears to be like them rather than superior to They may not like you but they will feel they can trust

Dr Cohen suggests that the best way to sell your proposal is by getting into the world of the other Ask questions rather than give answers and take an interest in what the other person is saying, even if you think what they are saying is You do not need to become their best friends but being too clever will alienate A lot of deals are made on Do not rush what you are saying---put a few hesitations in , do not try to blind them with your verbal Also, you should repeat back to them what they have said to show you take them

Inevitably some deals will not Generally the longer the negotiations go on, the better chance they have because people do not want to think their investment and energies have gone to However , joint venture can mean joint risk and sometimes , if this becomes too great , neither party may be prepared to see the deal through . More common is a corporate culture clash between companies, which can put paid to any Even having agreed a deal, things may not be tied up quickly because when the lawyers get involved, everything gets slowed down as they argue about small

De Cohen thinks that children are the masters of Their goals are totally They understand the decision-making process within families If Mum refuses their request , they will troop along to Dad and pressure If al else fails, they will try the grandparents, using some emotional They can also be very single-minded and have an inexhaustible supply of energy for the cause they are So there are lesson to be learned from watching and listening to

15 Dr Cohen treats negotiation as a game in order to

A put people at ease

B remain detached

C be competitive

D impress rivals

16 Many people say “no” to a suggestion in the beginning to

A convince the other party of their point of view

B show they are not really interested

C indicate they wish to take the easy option

D protect their company’s situation

17 Dr Cohen says that when you are trying to negotiate you should

A adapt your style to the people you are talking to

B make the other side feel superior to you

C dress in a way to make you feel

D try to make the other side like you

18 According to Dr Cohen, understanding the other person will help you to

B speed up the negotiations

C plan your next

D convince them of your point of view

19 Deals sometimes fail because

A negotiations have gone on too long

B the companies operate in different ways

A be prepared to try every route

Approaches to Completing Tasks

From culture to culture, there are different ways that people move toward completing Some reasons include different access to resources, different judgments of the rewards associated with task completion, different notions of time, and varied ideas about how relationship-building and task-oriented work should go

When it comes to working together effectively on a task, cultures differ with respect to the importance placed on establishing relationships early on in the A case in point, Asian and Hispanic cultures tend to attach more value to developing relationships at the beginning of a shared project and more emphasis on task completion toward the end as compared with Americans tend to focus immediately on the task at hand, and let relationships develop as they work on the This does not mean that people from any one of these cultural backgrounds are more or less committed to accomplishing the task, or value relationships more or less; it means they may pursue them
